Why group coaching is the best model

A few weeks ago, I hung out with my old boss Ali Abdaal for the first time in about 18 months.

I left his team at the start of 2025, and he’s moved to Hong Kong so it’s been harder to hang out.

But it was great to catch up, and unsurprisingly we spent most of the time talking about business.

And there was an interesting takeaway I wanted to share with you.

Ali has a new product, the Lifestyle Business Academy, which he started about a year ago.

And I asked him how it’s going.

He shared he’s currently making $300k/month with it (as evidenced by Ali’s public pod with Cole Gordon here).

Not bad for a 12 month old product...

And he’s trying to scale to $1m/month. A big boy business. $10m+/year.

Ali shared his plan for what thought he needed to do to hit the goal.

And I realised how similar it was to what I needed to do.

It was aallllll the same sh*t.

  • Get more leads (maybe run some ads, as well as figure out how to make more & better content)
  • Get more applications and calls booked
  • Hire a sales closer (someone to take the calls)
  • Continuously improve delivery and the course material to make it incredible
  • Hire more people to help with delivery
  • Get more testimonials

Now it wasn’t all exactly the same of course. I don’t need a closer right now. But it wasn’t far off.

And to be honest, it was more or less the same as what my clients making $5k/month or more needed to do.

Because with group coaching, it doesn't matter what niche you're in, what you teach, or what your grandma looks like, the rules are the same.

Once you have an offer that is validated, then it becomes surprisingly predictable to scale it.

At certain revenue milestones you typically see people do certain things.

Like following some lego box instructions.

E.g.

$10k/month = doing everything yourself

$30k/month = hire some coaches to help with delivery

$50k/month = hire a customer success manager to help keep clients happy

$50k - $100k/month = hire a closer to help with sales calls

$100k+/month = more hiring of the above

Of course those aren't perfect, and every business is different, but group coaching often follows some repeatable patterns.

It's by far the best model in the online education space.

For the business owner it's scalable, high margin, and fun.

For the clients it's cheaper, more effective and more fun than 1:1 when done well.

But you do have to work your way there as a YouTuber. Starting with group coaching is almost always a mistake.

It's generally best to max out your capacity with 1:1, then transition to group. Because at that point you've likely had a lot of learnings, and also you've proven you've got the lead flow to make group coaching sustainable.

Which is harder than it seems.

But it was useful to have that reminder talking with Ali.

To know my problems won't really change.

And I'll be solving the same problems again and again for the rest of my life 🫠.

Isn't business just the best.

A few years ago, this was the image I had in my head of what I needed to do to build a 6-figure online business. I was thinking riiiight, ok, I need to cross post on all the platforms, build my website (because “brand” ??), have multiple courses, digital products and rake it in from sponsors too. And find the time to run a podcast too because that’d be really fun. Which obviously was going to go viral and make millions. So I need to be 1000% productive every day, and absolutely dialled in. No...

If you had told me when I was 1 year into YouTube, that I should completely ignore Adsense, sponsors and affiliates, I would have (metaphorically) crapped my pants. I'd thought about selling a product, but it felt like I had to have a big enough audience to be able to make great money from Adsense too. It didn't feel like there was another option. Now today, more YouTubers have woken up to the fact that it’s very hard to build a big enough audience to monetise like that. But still, YouTubers...

When I first started YouTube in 2021, I thought I was going to get rich from Adsense, sponsors and affiliates. The plan was to get 100,000s of views, partner with brands like Skillshare and make bank through Amazon's affiliate scheme by talking about books. And within a few years, I’d be walking down to the yacht shop in Monaco and eyeing up a $2m boat. First of all, yes I am that jacked in real life. Don't laugh. Secondly, I didn't actually start YouTube just for the money. I was motivated...
